A CEE growth story is rarely the result of one distributor or one major account. During the founder’s direct work on Netatmo’s regional development, Alza, Allegro, Leroy Merlin and eMAG each solved a different commercial problem.

The outcome: approximately sixfold regional growth

Across the multi-year development period, regional turnover grew approximately sixfold from the starting base. The useful lesson is not the percentage alone. Growth came from building a channel system in which specialist e-commerce, marketplaces, DIY retail and regional platforms had distinct roles.

Alza: specialist e-commerce as a category-building environment

Alza was more than an online point of sale. Its combination of broad smart-home assortment, detailed content, product comparison, reviews, availability and fulfilment made it valuable for explaining connected products that consumers do not always understand immediately.

For a brand such as Netatmo, this type of partner can support range depth: weather, energy, security and accessories can be presented as an ecosystem rather than isolated products. Publicly, Alza continues to show a substantial Netatmo assortment, illustrating the long-term relevance of specialist e-commerce for the category.

Channel role: category education, assortment depth, reviews and scalable specialist e-commerce.

Allegro: demand, reach and immediate price transparency

Allegro provides enormous consumer reach in Poland, but a marketplace behaves differently from a managed retail account. It can reveal demand quickly and create availability across many sellers. At the same time, it makes every price difference, product version and seller-quality problem visible.

The Netatmo example demonstrates why marketplace growth requires governance: authorised supply, consistent product data, clear versions, seller monitoring and a pricing architecture that remains workable for other channels. Marketplace volume without control can make later retail negotiations harder.

Channel role: reach and demand capture—combined with strict seller, content and price monitoring.

Leroy Merlin: connecting smart home to a practical home-improvement mission

DIY retail creates a different customer context. Heating controls, cameras and safety devices are considered as part of a home project, not only as consumer electronics. That changes the product story, seasonality, merchandising and the support expected from the brand.

Leroy Merlin also illustrates the value of omnichannel execution: online research, store availability, click-and-collect and physical product discovery can reinforce one another. The public Polish brand page currently includes Netatmo products sold directly by Leroy Merlin as well as marketplace availability.

Channel role: mainstream home-improvement credibility, project-based demand and omnichannel access.

eMAG: a platform for South-Eastern European scale

eMAG matters because it combines a large Romanian consumer base with a broader regional e-commerce ecosystem. In the Netatmo CEE development experience, this type of platform offered a route to build visibility and learn in South-Eastern Europe without assuming that the Polish or Czech channel model would transfer unchanged.

The key was to treat Romania as a market with its own assortment, pricing and execution needs—not as a passive extension of a regional agreement. eMAG’s regional platform logic created scale, while country-level management remained necessary.

Channel role: Romanian scale, marketplace learning and a bridge into South-Eastern Europe.

What the four-channel model teaches

Give every channel a job

Do not evaluate all accounts only by opening-order value. Define whether the account builds category knowledge, reach, trust, volume or geographic learning.

Protect one price architecture

Different margins and promotions are inevitable. Uncontrolled consumer-price gaps are not. Work backwards from sustainable street prices across markets.

Adapt the assortment

A broad specialist range may fit Alza, while DIY or marketplace channels require different priorities, bundles and content.

Coordinate regionally

Standards for content, forecasting, pricing and reporting can be regional even when the account plan remains local.

What did not scale automatically

The operating principle

The growth was created by combining channels rather than allowing them to compete without rules. Specialist e-commerce educated the category. Marketplaces captured demand. DIY retail connected products to real home projects. Regional e-commerce created geographic scale. The brand still needed one coordinated commercial system behind all four.

CEE growth becomes repeatable when each channel has a defined role, local execution is visible, and regional coordination protects the economics of the whole system.
